Start with the product brief.
Do not begin with a category list. Begin with what the product must do.
Polymer: thickener.
The polymer is intended to build enough low-shear structure to keep the dispersed material suspended while allowing the product to move through the selected pump.
The stronger version identifies the real job. It also shows what needs to be examined: suspension, flow, recovery after shear, and package behavior.
For each important material, record the intended job, expected contribution, observation or measurement, supporting evidence, and what has not yet been demonstrated in the finished formula.
Record the supporting effects.
Formula changes often miss the effects that were never written down. A structuring material may have been selected for viscosity but may also affect opacity, cushion, recovery after shear, or flow through the package. A replacement might restore the viscosity reading while changing those other properties.
- Required: the product cannot meet its brief without this job.
- Supporting: the contribution improves performance, robustness, or use.
- Observed: the effect has been seen but is not yet a design requirement.
- Uncertain: the effect is suspected and still needs evidence.
Matching a role label is not evidence of equivalence.Two materials can both be called emulsifiers, solvents, humectants, or thickeners and still differ in composition, grade, concentration, processing, and behavior in the complete formula.
Compare the complete material.
When screening a replacement, compare more than the familiar name.
- trade name, INCI, supplier, and grade
- complete composition when available
- as-supplied concentration or active matter
- carrier or solvent system
- intended use level
- phase and addition order
- temperature, shear, and hydration requirements
- pH and electrolyte conditions
- sensory and package behavior
- evidence at the intended concentration
This screen identifies questions. It does not prove that the materials are interchangeable.
Separate use percentage from delivered amount.
A supplier material may be a dispersion, solution, or blend rather than one pure constituent. If Material A contains 30 percent polymer solids and Material B contains 50 percent, adding each at 2 percent of the formula delivers different amounts:
The calculation removes one hidden difference. It still does not establish equivalent performance.
Worked example: replace a structuring material.
A lotion meets its initial viscosity target, but the original structuring material is no longer available. The replacement plan should preserve the complete job:
- maintain suspension during intended storage
- move through the selected package
- recover after application shear
- keep the intended pickup and afterfeel
Compare material identity, delivered amount, process, and relevant conditions. Make a controlled sample and repeat the checks tied to the original job. If the new sample reaches the same viscosity but loses suspension or no longer works with the package, the replacement did not preserve the complete role.
Professional note
Physical stability and antimicrobial protection are separate questions. ISO/TR 18811 provides a framework for selecting and justifying product-specific stability methods. ISO 11930 addresses evaluation of antimicrobial protection. Passing one type of assessment does not substitute for the other.
